Hello,
I rebuilt my seats some time ago with new and hard foams. The diaphragm was replaced by a sheet metal and head rests were added. The result were very "sportive" seats, i.e. a bit too much on the hard side. I hoped the foam would set a bit over the years, but it did not.

The rubber diaphragm is also part of the seat cushioning.
If you have used harder foam and the metal sheet, it's going to be a lot harder.
Look into motorcycle seat foaming, as there are specialists who can change the foam to suit the rider, weight and style.
They use different grades of foam for different reasons.
